Incident 1: Slow dependency
Scenario 4, run 2 of 3, phase 1, 30 Sep 2026. Run 04-slow-dependency-20260930T145314Z at commit 5085754.
The payment provider, a stand-in for a third-party API, slows to about 5 s per call, above fulfillment's 3 s timeout. Payments fail and orders stay placed. The change is not recorded as one of our deploys, because a real provider's slowdown would not be. Rolling back the provider is not an action anyone here could take.

payments / throttling, confidence 95. wrong
The payments Lambda function experienced severe concurrency throttling (reaching 22 throttles in a single minute) because its reserved concurrency is set to 2. This caused payment requests from fulfillment to fail, triggering the nightshift-payment-failures alarm.
Hypotheses at the end
- likely throttling of payments Lambda function (reserved_concurrency is 2) causing requests to be rejected/fail
- possible slow_dependency in payments or lambda invocation limits
- ruled out payments service direct errors (payments logs empty)

Summary
The payments Lambda function experienced severe concurrency throttling (reaching 22 throttles in a single minute) because its reserved concurrency is set to 2. This caused payment requests from fulfillment to fail, triggering the nightshift-payment-failures alarm.
Impact
The page: nightshift-payment-failures was ALARM (since 2026-09-30T15:43:29Z). Reason recorded by CloudWatch: Threshold Crossed: 1 datapoint [31.0 (30/09/26 15:42:00)] was greater than or equal to the threshold (3.0).
Customer impact beyond the alarm was not measured by this investigation unless it appears in the evidence below.

Proposed fix (for a human to decide; the agent changed nothing)
Allowlisted actions, each waiting for owner approval:
-
set_operational_flag name=payments_degraded_mode value=true -
Increase the reserved concurrency for the payments Lambda function or enable payments degraded mode if traffic is high.
Hypotheses
- likely: throttling of payments Lambda function (reserved_concurrency is 2) causing requests to be rejected/fail
- possible: slow_dependency in payments or lambda invocation limits
- ruled_out: payments service direct errors (payments logs empty)
Dropped along the way:
- throttling of payments or downstream service called by fulfillment leading to payment failures

payments / slow dependency, confidence 95. right
The `payments` Lambda became extremely slow (p99 duration spiked to 5016ms) and throttled (22 requests blocked) at 15:42:00, causing downstream failures in `fulfillment`. This is a slow_dependency issue.
Hypotheses at the end
- likely slow_dependency (payments service timeout or throttling)
- ruled out timeout_regression (fulfillment's timeout is unchanged and sufficient)
- ruled out throttling (fulfillment Lambda concurrency limit reached)
- ruled out retry_storm (no evidence of amplified retries)
- possible other internal issue in payments (e.g., database contention)

get_metricscited as evidencenamespace=AWS/Lambda, metric=Duration, statistic=p99, dimensions=FunctionName=nightshift-payments, minutes=30, period=60The logs in **Step 6** show two distinct failure modes for the `fulfillment` service: 1. **Read timeout on Lambda Invoke** for the `nightshift-payments` function. 2. **TooManyRequestsException (Rate Exceeded)** when calling the `payments` Lambda. This strongly supports the **slow_dependency** hypothesis, as the `fulfillment` service is failing to invoke the `payments` service due to either: - The `payments` Lambda being slow (timeout), or - The `payments` Lambda being throttled (rate limits exceeded). ### Next Steps: To confirm the root cause, I will: 1. Check the **`payments` Lambda's recent errors, duration, and throttles** to confirm if it is slow or throttled. 2. Verify the **`fulfillment` Lambda's timeout setting** to rule out a timeout regression. This will distinguish between **slow_dependency** and **throttling** as the root cause.

This indicates the `payments` service became **extremely slow**, causing timeouts for callers like `fulfillment`. 2. **Step 9** shows **22 throttles** for `nightshift-payments` at the same time, confirming it was also **overloaded**. 3. **Step 10** confirms the `fulfillment` Lambda's timeout is **30s**, which is unchanged and sufficient to handle the `payments` Lambda's normal duration (~60ms). This **rules out a timeout_regression** in `fulfillment`. 4. The `fulfillment` Lambda has **reserved concurrency of 2**, so throttling there is unlikely. The **throttling** in **Step 9** is for `payments`, not `fulfillment`. 5. The **retry_storm** hypothesis is less likely because the issue is **one-way**: `fulfillment` fails when calling `payments`, but there is no evidence of `payments` retryin
